The Invoice Was Never the Cost

The buyers who put governance in front of their AI rollout aren't the ones panicking this week. They capped consumption, scoped the workloads, and knew roughly what full utilization would cost before they signed anything. Everyone who bought a platform deal on adoption metrics is now finding out what the meter actually reads.
SemiAnalysis put a number on it: a $200 subscription that can cost the vendor up to $14,000 to fulfill if you run long-horizon coding and agentic tasks until the weekly limits scream. That's a 70x gap between the invoice and the cost. The same week enterprises started capping AI spend.
Those look like two stories. They're one contract, read from both ends.
The $14,000 is a ceiling, not a typical bill. It assumes you're using every feature at once, which almost nobody does. So take the headline figure with the caveat it deserves. But the direction is the point, not the magnitude. The cost curve bends sharply up exactly where agentic and long-horizon work lives, and that's precisely the work every vendor is now pushing you toward. The subsidy was the go-to-market strategy.
Which is the part the procurement teams missed. Seeing usage climb feels like progress, the way more hammering feels like building a house. But a CFO who optimized for seats and consumption metrics bought a number that tells you nothing about whether the work got cheaper or better. It tells you the bill is coming.
AI was priced for adoption, not for utilization, and adoption was never the goal.
Here's the honest unevenness. "Scrambling" overstates it for the many shops that never deployed at real utilization. If your AI program is a few dozen power users and a lot of dormant licenses, your exposure is small and your panic is theater. The reckoning is real, but it's concentrated in the places that actually pushed usage hard without governing it.
The lesson is the one that's been true since the first license got signed: govern consumption before you open the floodgates, and underwrite the workload, not the demo. "We took this task from three days to fifteen minutes, and here's the per-run cost" survives a repricing. "We're transforming the org with AI" gets a surprise invoice.
